Repair or Replace Appliances and Furniture in an Investment Apartment?

A washing machine may be repairable for USD 80. Yet if it has already failed twice, the required part will take three weeks to arrive and the tenant needs a rent concession or laundry allowance, the real cost of keeping it is far higher than the technician's invoice.

The opposite mistake is also common. Replacing a reliable refrigerator simply because it is eight years old can reduce cash flow without improving rent, tenant retention or resale value.

The decision should not be based on age or one quotation. The owner should compare two future scenarios: the likely cost and reliability of keeping the existing item, and the full cost and benefit of installing an equivalent replacement.

Age is an indicator, not an automatic deadline

International service-life guides can help with planning, but they are not mandatory replacement schedules for Cambodia. Climate, long air-conditioner operating hours, voltage quality, installation, maintenance and local parts availability can materially change actual life.

For each important appliance, keep:

Two refrigerators of the same age can be very different assets. One may hold temperature reliably and have readily available parts. Another may be noisy, ice up repeatedly, have a damaged seal and lack local service support.

Furniture is even less predictable by age alone. A mattress in a frequently turned-over apartment wears differently from one under a stable corporate tenancy. A sofa frame may remain strong while the upholstery and filling deteriorate. Curtains may be intact but no longer control heat or light effectively.

Compare full future cost, not the repair invoice

A practical model is:

Cost of keeping = repair now + expected future repairs + downtime + tenant concessions + management time + excess utility use + risk of another failure

Cost of replacement = purchase + delivery + installation + disposal + downtime + financing cost − warranty value − expected savings

This is not an accounting rule. It is a decision tool that exposes hidden costs.

Suppose a washing-machine repair costs USD 120 and a new installed machine costs USD 420. The repair looks obviously cheaper. But the part takes three weeks, the tenant receives USD 60 for laundry and there is a meaningful chance of another USD 120 repair within a year.

Repair remains cheaper in the base case, but the difference is now USD 200 rather than USD 300. If the next failure may cause the tenant to leave, the replacement case becomes stronger.

Future-failure probability is an assumption, not a known fact. Use a base and downside scenario rather than pretending to know the exact date of failure.

Obtain a diagnosis before choosing

“Refrigerator broken” is not enough information. The property manager should collect:

Repeated refrigerant top-ups without locating a leak, or replacing an electronic board without checking power quality, create a series of bills rather than a durable repair.

Ask the technician what the repair is expected to achieve. “It can be fixed” does not distinguish a temporary six-month extension from a likely three-year recovery.

A second opinion is useful where a replacement is expensive or the cause remains unclear. It is rarely worth paying for several visits to assess an obvious broken hinge or burst hose.

Parts availability can decide the issue

A part may exist internationally but be unavailable in Cambodia. Waiting several weeks for a pump, control board or compressor can cost more than replacing the unit.

Check:

For a furnished rental, practical availability matters more than theoretical repairability. A tenant needs a working refrigerator, washing machine and essential air conditioner. Preserving a rare premium model is not a success if it causes the tenant to leave.

When equipping an apartment, a widely supported brand may therefore be a better investment than an unusual premium product.

For a portfolio, it can be useful to keep inexpensive standard spares such as remote controls, filters, hoses, batteries and common lock cylinders. Expensive electronic parts should not be bought without a confirmed diagnosis.

Downtime converts inconvenience into financial loss

A USD 50 repair may be expensive if it leaves the main bedroom without air conditioning for ten days. A USD 400 replacement may be stronger if it can be installed tomorrow and supports lease renewal.

For a critical item, speed and reliability may matter more than the lowest invoice. A lower-priority item can wait, be removed from the inventory or be dealt with at the next turnover.

The target tenant changes the classification. A family depends heavily on the washing machine. A remote worker may care greatly about a quiet air conditioner and suitable chair. A corporate lease may expect the entire inventory to remain operational.

Air conditioners require a system-level decision

In Phnom Penh, an air conditioner may operate for many hours every day. Before replacing it, check:

Cleaning and drain service are normal maintenance, not reasons to replace the unit. Compressor failure in an old system with repeated refrigerant leaks is a different case.

Replacement cost should include:

A cheap unit connected to a defective drain or poor electrical supply can repeat the same failure. Replacement should remove the cause, not only change the casing.

Even when the tenant pays electricity, efficiency affects the apartment's attractiveness and renewal decision.

Refrigerator decisions should focus on temperature stability

Assess:

Replacing a seal or thermostat is often attractive. Repairing a sealed-system failure or compressor in an old low-cost refrigerator may be much less compelling.

A new refrigerator should fit the kitchen niche and target household. A very large model can be an unnecessary upgrade and consume more power. Check door opening, lift access, delivery route and removal of the old unit before purchase.

Repeated washing-machine faults damage trust quickly

Common symptoms include:

Repair is more attractive where the machine is relatively new, the cause is clear, parts are available and there have been few previous failures.

Replacement is stronger where:

Before installing a new machine, check floor level, drainage, hoses and water pressure. Poor installation can make a new machine behave like the old one.

A short laundry allowance can be reasonable during a parts wait. Repeated allowances are evidence that replacement has been delayed too long.

Water heaters and electrical appliances have a safety threshold

Where water and electricity meet, lowest cost cannot be the only criterion. A qualified person should assess:

Safety may justify replacement even where a technician can offer a cheap temporary fix.

For very small appliances, replacement may cost less than diagnosis. But every item added to the inventory creates a future maintenance obligation. If a toaster or blender has little effect on rent, it may be better to remove it at turnover rather than replace it repeatedly.

Mattresses and sofas need a different test

Furniture has no error code, but the decision can still be structured.

For a mattress, assess:

Cleaning can improve the surface but cannot restore lost support. A mattress strongly affects comfort and renewal, so an item that looks acceptable in a photograph may still be economically finished.

For a sofa, assess:

Reupholstery can make sense where the frame is strong and a reliable local craftsperson is available. Repairing low-cost particle-board furniture with structural damage may approach the cost of replacement without producing a durable result.

Curtains affect heat, privacy and light, not only appearance. Cleaning or replacing hardware may be sufficient. Solid wood furniture is often repairable locally; damaged low-grade composite furniture is less so.

Do not charge the tenant for an owner's upgrade

Cambodian law distinguishes ordinary wear from damage attributable to the tenant. Even where a tenant damaged an older sofa, the owner should not use the event to obtain a premium replacement at the tenant's full expense.

Consider:

The owner's decision to buy a more expensive item and the amount recoverable from the tenant are separate questions. The claim should reflect reasonable loss, not the full price of an upgrade.

Without a check-in inventory and photographs, proving previous condition is more difficult.

New equipment does not automatically increase rent

An owner may replace working items to make the unit “premium”. The investment case should identify a benefit such as:

If the owner spends USD 1,200 on a television and sofa hoping to increase rent by USD 40 per month:

1,200 / 40 = 30 months

That is only a simple payback and ignores vacancy, tax and the possibility that the market will not accept the higher rent.

An improvement can be linked to renewal negotiations: for example, a new mattress and air conditioner in exchange for a new term and agreed rent. Record the agreement in writing.

Before sale, a buyer may not pay for a design choice they did not select. Neutral, functional equipment is often safer than conspicuously expensive furniture.

Standardising a portfolio can reduce hidden cost

Owners of several apartments may benefit from:

This speeds diagnosis, simplifies parts and records and may improve purchasing terms.

However, one model should not be installed everywhere regardless of apartment size or target tenant. Standardising a poor product only multiplies the problem.

A portfolio register can show:

The owner can then compare total life-cycle cost rather than relying on the original purchase price.

Replacement is complete only after installation and records

After delivery, confirm:

Air conditioners and refrigerators should be disposed of through an appropriate route. Refrigerant and electronics should not be dismantled casually.

The owner's holding period also matters. An expensive replacement with a long payback may not be sensible three months before sale unless the fault obstructs the transaction. With five more years of ownership, reliability and operating cost become more important.

A line reading “air-conditioner repair — USD 90” is weak without history. For each major item, monitor:

The best item for an investment apartment is not necessarily the cheapest or the one kept for the greatest number of years. It is the one that performs its function reliably at the lowest reasonable total cost over the owner's holding period.

Is there an age after which an appliance must automatically be replaced?

No. Age is only one indicator. The decision also depends on condition, repair history, parts availability, energy use, downtime, tenant impact and the quality of a realistic replacement.
